How to Start a T-Shirt Printing Business with DTF in 2026

I’ve had some version of this conversation hundreds of times. Someone walks in, or emails, or corners me at an industry event, and they have the same look: equal parts excited and overwhelmed. They’ve watched the YouTube videos. They’ve read the forums. They have a number in their head that may or may not be realistic. And they want someone to just tell them straight: is this actually a good idea, and if so, how do I do it without making an expensive mistake in the first six months?

 

So here’s what I’d tell you if you were standing in my showroom.

 

Why DTF Makes Sense as a Starting Point

 

A few years ago, this conversation was more complicated. The entry points into garment decoration were screen printing (high setup costs, steep learning curve, not great for small runs), dye-sublimation (limited to polyester, so roughly half the garment market off the table immediately), and direct-to-garment (better than it used to be, but still temperamental on dark fabrics and sensitive to pretreatment).

 

DTF changed the math. Direct-to-film printing produces a full-color transfer on PET film, which you then heat press onto the garment. It works on cotton, polyester, blends, nylon, dark fabrics, light fabrics, basically anything you’d actually want to print on. There’s no minimum run size because there are no screens to set up. And the output quality on a properly calibrated machine is genuinely excellent: soft hand feel, sharp detail, wash durability north of 30 washes without significant degradation.

 

For someone starting a garment decoration business in 2026, DTF is the most versatile entry point available. That doesn’t mean it’s without tradeoffs (we’ll get to those) but from a pure “can I take most jobs that come through the door” standpoint, nothing else at this price point comes close.

 

The Equipment You Actually Need

 

This is where most guides either oversimplify or overwhelm, so I’ll be specific.

 

The printer. A DTF printer is a modified inkjet printer running CMYK plus white ink on PET film. The white ink prints first (as an underbase), then the color inks print on top, then hot-melt adhesive powder is applied and cured in a dryer or oven. The film is then heat-pressed onto the garment.

 

At the entry level, the Audley A3 DTF at $5,599 is a legitimate starting point for a small shop doing low-to-moderate volume. It runs dual XP600 printheads and handles A3-size gang sheets. If you know you’re going to grow quickly or you’re starting with commercial volume in mind, the Audley S7070-3 (24″, dual I3200 heads, $11,499) is a more serious production machine that won’t become a bottleneck six months in. The 4-head 24″ Audley at $17,499 is where high-volume production starts.

 

One thing I want to be clear about: those prices are for the printer. DTF is a multi-step process and the printer is only one part of it.

 

The powder shaker and dryer. After the film prints, adhesive powder needs to be applied evenly across the wet ink and then melted and cured. Some shops do this by hand (shake powder on, knock off the excess, run through a heat tunnel or press). That works at low volume and is genuinely fine when you’re starting out. As volume increases, a dedicated powder shaker/dryer becomes less of an upgrade and more of a necessity. The Audley 6-head bundle at $24,499 includes a DTF-60 powder shaker, which is one of the reasons that package makes sense at production scale.

 

The heat press. This is the piece most new buyers underestimate. The transfer is only as good as the press you’re applying it with. Uneven platen pressure causes inconsistent adhesion. Parts of the transfer stick, parts don’t, and you end up with peeling at the edges or bubbling in the field. Cheap no-name presses have uneven pressure distribution by design, not by accident. The platens aren’t ground flat. The pressure gauges aren’t calibrated.

 

We carry HIX and Hotronix, and the reason we carry those brands specifically is that the platens are actually flat and the pressure systems are accurate. A Hotronix Fusion IQ is more money than the $300 press on Amazon. It is also the difference between a transfer that lasts and one that starts lifting after three washes. For a business where your reputation is tied to print quality, that’s not a place to economize.

 

The White Ink Situation

 

I’m going to spend a paragraph on this because it surprises people and it shouldn’t.

 

White ink in a DTF printer is not like any other ink in the machine. It uses titanium dioxide (TiO2) pigment particles that are significantly heavier than CMYK pigments. Those particles settle. Fast. Leave white ink sitting in the lines without circulation for any meaningful period and you get settled pigment, clogged dampers, and eventually a failed printhead. A replacement printhead runs $900 or more depending on the machine.

 

The solution is simple but non-negotiable: run the printer every day, run white ink agitation cycles when the machine is idle for extended periods, and do your nozzle checks before every production run. This takes about five minutes. Skipping it on a recurring basis costs $900 at minimum when it catches up with you. I’ve seen it happen to shops that knew better and just got lazy about it.

 

This isn’t a flaw unique to any particular brand. It’s the physics of the ink. Budget the maintenance time before you budget the machine cost.

 

What It Actually Costs to Get Running

 

Here’s a realistic number for a working DTF setup, not a theoretical minimum.

 

Entry-level production setup (Audley A3 printer + decent heat press + initial ink and film supply): roughly $8,000 to $10,000 all in. This will handle moderate volume, think a few hundred transfers a week, without much trouble.

 

Mid-range production setup (Audley 24″ dual-head + HIX or Hotronix press + powder shaker + supply stock): $15,000 to $20,000. This is where most shops that are serious about garment decoration as a primary or significant secondary revenue stream should be looking.

 

Running costs sit around $0.50 to $1.50 per square foot of transfer, depending on ink coverage and how efficiently you’re nesting jobs on your film. White ink is 30 to 40 percent of that ink cost, which is another reason the daily maintenance protocol matters. Wasted ink from printhead clogs isn’t a minor inconvenience, it’s a direct hit to your margin on every job.

What Nobody Puts in the YouTube Videos

 

A few things I’ve watched new shops learn the hard way, which you don’t have to.

 

Film quality matters more than most people expect. The transfer is only as stable as the film it’s printed on. Cheap film from unknown suppliers causes adhesion problems that look exactly like a printer or press problem. You’ll spend days troubleshooting the wrong thing. We stock film and consumables specifically because we’ve seen what happens when people source them from the lowest bidder.

 

Your RIP software affects output quality significantly. The software handling color translation between your design file and the printer isn’t something to ignore. This is part of why we include two hours of hands-on training with every printer purchase, not because the machines are hard to run, but because the difference between a properly configured setup and a factory-default one shows up in your output every single day.

 

The business side is harder than the printing side. Sourcing blanks, pricing jobs, managing turnaround, handling artwork files that come in at 72dpi when you need 300 — none of that is technically difficult, but all of it takes time to systematize. Shops that struggle aren’t usually struggling because of the printer. They’re struggling because they haven’t figured out their workflow yet.

 

A Realistic Timeline

 

If you walk in, buy a machine, and have someone to help you get it set up and configured properly (which is what the install training is for), you can be producing saleable transfers within a week. Not perfect transfers, but good ones. The learning curve on DTF is genuinely shorter than screen printing or dye-sub.

 

Consistent, production-quality output that you’d stake your shop’s reputation on takes a month or two of real volume. That’s not a knock on the technology. It’s just what hands-on repetition does. By month three, if you’ve been running jobs steadily, the machine stops feeling like a puzzle and starts feeling like a tool.

 

Break-even, for most shops doing this as a primary or significant secondary revenue stream, runs 12 to 18 months. That assumes you’re not sitting on the equipment waiting for work to appear. You’re actively selling, which brings us back to something I say to everyone who asks me about starting a print business: figure out your first ten customers before you figure out your first machine.
